At the end of fiscal year 2011, revenues at Egan’s Clothiers, Inc., had increased 12 percent over 2010 and had

increased at a compounded rate of 14 percent over the past five years. That is the good news. The bad news is

that costs have risen at an even more rapid rate, thereby shrinking the company’s gross margins. As a

consequence, Egan’s profitability (measured as return on sales and return on net assets) has actually fallen by 6

percent over the past three years.

The drop in profitability at Egan’s is particularly worrisome. In fact, according to Egan’s chief financial

officer, Richard Coyle, if something is not done immediately to control material and labor costs, as well as

administrative expenses, the company may need to restructure its operations. In the short run, Coyle, company

president Karen Egan, and vice president of HR Pam McCaskey have put an indefinite freeze on all hiring. Further,

they are contemplating layoffs of nearly one-quarter of Egan’s sales staff and are weighing the benefits of

cutting back on HR-related expenses such as training. Compared to others in the industry, the firm’s labor costs

are very high.

Company Background:

Gene Egan and Pat Pollock opened their first store in Baldwin, New York, in 1958. The company grew rapidly during

the 1980s and now operates a chain of thirty-four medium-sized stores located throughout Connecticut, New York,

Pennsylvania, and New Jersey. Since the beginning, Egan’s customers have been primarily middle-class and upper

middle-class families purchasing sportswear, dresswear, and fashion accessories. The company has established a

longstanding tradition of quality and customer service. In addition to its thirty-four stores, the company also

maintains two distribution centers and its administrative offices in Stamford, Connecticut. The total employment

currently stands at approximately 2,400 people: 15 executives, 40 staff specialists, 40 store managers, 215 sales

managers, 250 administrative personnel, 1,600 salespeople, and 240 distribution workers. Except for the employees

at the distribution centers, the company is not presently unionized. However, it is no secret that Egan’s

management has been trying very hard recently to keep current labor organizing activities to a minimum, viewing

it as a threat to the company’s success. Egan’s HR department has been called upon to conduct a program audit of

various personnel practices utilized at Egan’s. The purpose of this audit is to assess the impact of Egan’s HR

policies and practices on employee outcomes (for example, performance, employee satisfaction, absenteeism, and

turnover). The objective of the audit is to identify specific problem areas where policy adjustments may be

necessary. The final report to the executive staff will include the HR department’s evaluation of current

problems and the changes it recommends.

Human Resources Managment History:

Over the past five years, Egan’s has made several changes in order to implement the best HR practices possible.

Partially, this has been to circumvent unionization efforts, but primarily it is indicative of Egan’s

longstanding belief that success in retailing depends on the competencies and efforts of its employees.

The commitment to HR is demonstrated by the fact that in 2011 the company spent $1.3 million on an intranet-based

human resources information system (HRIS). The HRIS has successfully automated the company’s employment records

and connects each of the retail stores, distribution centers, and executive offices. Also, Egan’s has maintained

an ongoing training program for the past five years to help salespeople improve their retail selling skills (RSS)

and customer service. The annual cost of this program has been roughly $750,000. To further ensure high ability

levels in its workforce, the company sets selection standards substantially higher than its competitors. Whereas

other retail companies typically hire inexperienced high school students, Egan’s generally requires some

retailing or sales experience before considering an applicant for employment. Although this policy increases

Egan’s overall labor costs, management has been confident that the added expense is well justified over the long

run. However, recently even the strongest proponents of HR have been wondering if it might be a good idea to cut

back on training, given the company’s current financial picture.

By far the most problematic and volatile HR issues at Egan’s have revolved around promotions and salary

increases. Because the company promotes from within and distributes raises on a companywide basis, comparisons

generally have to be made across employees in different jobs and departments. To combat arguments of subjectivity

and bias pertaining to these decisions, Egan’s links these rewards to objective measures of performance.

Specifically, rather than utilizing subjective managerial evaluations of employee performance, ongoing accounts

of sales results are maintained for each employee through use of the HRIS. On the basis of this information, each

department manager assigns each employee to one of five categories:

Superior—top 10 percent

Very good—next 20 percent

Good—middle 40 percent

Fair—lower 20 percent

Poor—lowest 10 percent

Administrative decisions are then made across departments utilizing these standardized distributions.

Additionally, to provide constant feedback to each employee about his or her relative performance, data are

updated and posted daily. It is hoped that this feedback is motivating to employees. In this way, there are no

surprises when the time comes for semiannual performance appraisal interviews. It is interesting to note that

since these changes have been made in the performance appraisal system, there has not been one formal complaint

registered regarding salary or promotion decisions. However, sales managers themselves have mentioned

occasionally that they do not feel as comfortable now that they are required to assign employees to the “fair”

and “poor” categories.

HR Outcomes:

Despite the concerted efforts of Egan’s management to create a first-rate system of human resources management,

there are several troubling issues facing the company. The HR practices are not having their desired effects. For

example, there have been recent complaints that employees have not been as patient or courteous with customers as

they should be. This was best summarized by Paul Kelly, a store manager in White Plains, New York, who noted, “My

people are beating up the clientele in order to make a sale—the very opposite of what the RSS program trains them

to do.” This lapse in customer service is frustrating to management since the RSS training has proven effective

in the past. Additionally, there seems to be a great deal of competition within departments that is hurting a

team effort. Although intergroup rivalries between departments have always been viewed as normal and healthy, the

lack of intragroup cohesiveness is seen as a problem.

Additionally, Egan’s has been plagued with increases in lost and damaged merchandise. Management attributes this

to the fact that storage rooms are disorganized and unkempt. This is in sharp contrast to the selling floors,

which have remained fairly well ordered and uncluttered. Nevertheless, inventory costs have been increasing at an

alarming rate.

Everyone notices that something is wrong. But the behavior patterns are perplexing. Absenteeism has decreased by

23 percent, but employee turnover has actually increased from 13 percent to over 29 percent, thereby increasing

labor costs overall. Unfortunately, many of those who left the company (43 percent) were rated as very good to

superior employees.

As executives in the company look at these trends, they are understandably concerned. The success of the company

and its reputation for quality and service depend on solid investments in HR to ensure the best possible

workforce. However, the expenses are eroding the company’s profits, and worse, it now looks like these

investments are not paying off.

U.S. Also, the first full paragraph on pg. 2 says that 34M U.S. consumers intend to take a cruise in the next 3

years. While emerging markets are also a good possibility, the U.S. maket is by far the biggest opportunity for

them to take advantage of, and U.S. consumers will have more disposable income to spend on the ship.

The new ship has a 44% greater capacity than the current largest ships and the company should look to take

advantage of the largest ship in the largest market, whichis the U.S.

The next to last statement on pg 4 says that the company can earn extra revenue per passenger due to passenger’s

likelihood to stay on the ship because the ship is so large and has so many amenities that passengers don’t want

to or need to get off the ship.

I think due to the vastness of the ship that they can target several different markets. I think they can

successfully target contemporary, premium, and high end markets.

I also like the idea in the middle of pg 5. It says that the company should consider moving the ship around so

that consumers will know that the ship is only making a limited number of trips in one market, increasing the

demand.

To ensure that the Oasis of the Seas takes market share from competitor companies and not other Royal Caribbean

ships I think that the companys should target the premiuim and luxury segments and market the ship as a luxury

ship. If you look at Exhibit #3, Royal Caribbean is already part of the contemporary market but is not currently

part of the premium and luxury market. I think the company should target the premium and luxury markets and

ensure that it is taking market share from other companies since this ship will be the largest in the world and

very renowned and unique. Plus, since this ship is designed with more ammenities to keep the passengers on the

ship, those passengers should be more high end so they will spend as much money as possible while staying on the

ship.

I think the target psychographic markets it should target are explorers and marines from exhibit #8. Explorers

have disposable income and take four or more cruises per year. Marines are upscale and active young

professionals.

Exhibit #10 also shows that Royal Caribbean is not already active in the premium and luxury markets.

This case represents the classic example of a mature organization in a growth industry, Royal Caribbean (RC),

with a unique, new product � the Oasis of the Seas (Oasis) � the largest (to date) cruise liner in the world �

creating the critical determination of how to segment, target, and position this new liner � and not cannibalize

its existing product line of cruise ships. The Oasis was launched in 2009 with an addition of 5,400 berths. At

almost the same time, RC deleted 2,274 berths on its �Sovereign of the Seas� liner, perhaps for refurbishment and

consolidation, and in anticipation of the Oasis as shown in Exhibit 2 of the case. (Mark)
SEGMENTATION:
Geographic: At the start, the first discussion of segmentation might be a geographic one. The name of the company

implies its operation in the Caribbean, but its advertised destinations in Exhibit 11 of the case study are

international in scope (Exhibit 11) (Mark), therefore eliminating the risk of brand dilution. The following

markets represent possible opportunities to expand the market segments offered to the consumers whose tastes have

become more global, perhaps because of increased access to knowledge of different countries and the globalization

of commerce. The growth of bed days in those markets is demonstrated from 2005 – 2009 (Mark) as shown in Exhibit

Oasis. While the opportunity exists to be �first in the market� with the biggest ship, others may follow, and RC

might wish to take full advantage of this opportunity in as many geographic markets as they can negotiate the

ship. The economies of scale will dictate thus, just as are the Panamax freighters of the world.

Psychographic: Since the Oasis is so large, it is literally a conglomeration of communities which may appeal to

those who can take longer cruises to more international ports, to different income levels, and to different

interests. This might include the �Explorers� and the �Escapers� in particular. Together, they represent 50% of

the psychographic market as Exhibit 8 lists. (Mark) In addition, the Explorers and the Escapers may be cross-

segmented by the age cohort of the Baby Boomers, the Silent Generation, and the Gen X�ers, due to their varying

affluence. (Kotler) The income psychographic of these groups will vary and RC can design the ship�s �communities�

to the income status currently offered on different liners in their fleet, i.e. contemporary, premium, and luxury

� Exhibit 7. (Mark) Having said that, the luxury class might be difficult if for no other reason that the

discrimination required by this class and the separation they might desire from those with different tastes.

TARGETING:

Having defined potential segments, then RC must develop the specific targeting used to reach these segments. If

the geographic segment is utilized then, then RC might wish to emphasize the world-wide travel agent approach and

advertising in countries that have the psychographic interests that would make the Oasis an appealing cruise

experience. In fact, Exhibit 4 indicates the annual passenger growth in foreign vs. North American has increased

almost 14%, compared to the North American market that has traditionally been the domain of RC. (Mark)

Correspondingly, in Exhibit 5, the average length of cruises have increased, which fits the income and travel

interests of the Explorers and Escapers we suggest segmenting. Interestingly, the North American passengers

demonstrate approximately one-third of the total passengers in the 2-5 day length of cruise from 1986 � 2008

category, which supports the notion that a world-wide targeting approach is viable, since two-thirds of the

market is still available to capture with longer cruises. (Mark).

As we can see, RC has not been capitalizing on the �Rest of the World� market (Exhibit 7) as has its biggest

competitor, Carnival Cruise Lines. The Oasis could attack some of that market share, and serve as the �forward

attack� on those markets, allowing RC to move in with its smaller ships. Even though RC had less than half the

capacity of the largest cruise line � Carnival � the Oasis may be able to make some inroads in the world market,

since it is somewhat underserved. All of that has changed. (Mark).

RC may wish to intensify its website with the �WHY NOT� campaign, which Oasis exemplifies to target the interests

of the segments. Perhaps targeting the ads to those who want the unlimited experiences of a �why not� company �

Exhibit 11 (Mark). The segmented markets are definitely at a point to ask �why not�. They have done it, and wish

to experience the rewards that the Oasis should offer them.

Alternatives
Describe each alternative, and explain how the alternatives differ from one another. A minimum of three

alternatives is required.
Selection
Describe the alternative recommended and why. Explain the tradeoffs you utilized or present a weighted scoring

model. Explain why you feel that this report contains sufficient information to make a decision on the problem.

Describe any additional information that would be useful to have.
Consequences
Explain how you determined the values for each alternative and their corresponding objectives. Show your

consequence table, either in this section or as an appendix. Include the bases for forecasts and any techniques

or tools used to estimate consequences. Discuss the reliability of your predictions. Indicate what events were

considered to be uncertain, explain the probabilities of their occurrence, and what information you used to

establish your confidence level in these probabilities. A minimum of two uncertainties is required for the paper.
Implementation, Monitoring, and Control
This section contains a detailed implementation plan. There will be an explanation of how the recommended

alternative will be implemented, resources dedicated to accomplishing it, and key individuals who will be

responsible for the plan’s success. Details should be included on how the plan will be monitored, subsequent

evaluation criteria, and how the plan can be amended.

Presentation
Once you have outlined your paper, you should be ready to begin a PowerPoint presentation. As you develop the

contents of the sections in your paper, you should extract bullet-point ideas that best express your intended

message. If you prefer, use the slides to brainstorm and organize your thoughts before writing the paper. Then

refer to your presentation to guide and remind you of the flow of your storyline.

The presentation will be used to showcase your decision problem in one of the Week 6 Discussion topics, where you

will receive feedback from your fellow students. This exercise will assist you in finalizing your Course Project

prior to submission at the end of Week 7.

Cover Page—Include who you prepared the paper for, who prepared it, and the date.
Table of Contents—List the main ideas and section of your paper and the pages in which they are located. The

illustrations should be included separately.
Introduction—Use a header on your paper. This will indicate you are introducing your paper.

The purpose of an introduction or opening is to
introduce the subject and why the subject is important;
preview the main ideas and the order in which they will be covered; and
establish a tone of the document.
Include in the introduction a reason for the audience to read the paper. Also, include an overview of what you

investigation.
Summary and Conclusion—Summarizing is similar to paraphrasing but presents the gist of the material in fewer

words than the original. An effective summary identifies the main ideas and major support points from the body of

your report. Minor details are left out. Summarize the benefits of the ideas and how they affect the tourism

industry.

You need to answer all the specific aims including Number 4 which wasn’t number in Chapter 3 but should know it

is still part of your SPECIFIC AIM, RIGHT!!!
